Managed IT or Internal IT? Use the Workload Test, Not the Org Chart

How to decide which technology responsibilities belong inside the organization, with a managed provider, or in a coordinated hybrid model.

The useful question is not whether internal IT or managed IT is better. It is which responsibilities require proximity, specialization, scale, or round-the-clock process.

Sort work by its operating characteristics

List recurring support, administration, projects, vendor coordination, security, procurement, planning, and business-facing work. For each item, note volume, urgency, required context, specialization, documentation quality, and the consequence of delay.

High-context decisions may belong close to business leadership. Repeatable monitoring and support may benefit from a managed process. Specialized projects can be added for a defined period. Vendor coordination often needs one owner even when multiple teams perform the work.

Find the invisible queue

Internal teams are often measured by tickets while strategic work waits off the record. Managed providers can also miss business priorities if ownership and communication are vague. Review what has been postponed, which issues recur, and where employees bypass the normal path because it feels too slow.

• Routine work crowding out planning

Design the interface

A hybrid model works only when decision rights, escalation paths, documentation, tools, and communication rhythms are explicit. Define what the internal team owns, what the external partner owns, and what happens when an issue crosses the boundary.
